Meta Ads Agency vs In-House Media Buyer

By Affan Siddiqi, Founder, Psycomaths

Comparing an in-house media buyer to an agency on salary versus retainer alone misses most of the real cost difference: ramp-up time before an in-house hire is fully productive, the risk of relying on one person's knowledge, and the breadth of pattern recognition an agency brings from managing multiple accounts versus one person's experience with a single account. Neither option is universally cheaper once those factors are counted honestly.

Salary versus retainer is the smallest part of the real comparison

A direct salary-to-retainer comparison ignores benefits, tools, training time, and management overhead on the in-house side, and ignores the breadth of account experience on the agency side. Comparing only the headline numbers understates the real cost difference in both directions.

Ramp-up time has a real cost most comparisons skip

A new in-house hire, even an experienced one, needs time to learn the specific account's history, product nuances, and past test results before reaching full productivity. That ramp-up period has a real opportunity cost (campaigns running sub-optimally while the person gets up to speed) that doesn't show up in a salary number.

Single-person risk is a structural, not a performance, issue

An in-house setup with one media buyer means the account's entire knowledge and continuity depends on that one person staying, which creates real risk if they leave, take extended leave, or simply hit the limits of their own experience. An agency structurally distributes that risk across a team, regardless of any individual's skill level.

Pattern recognition from multiple accounts is a real, hard-to-replicate asset

An agency managing many accounts sees a wider range of what breaks, what scales, and what recovers faster across different situations than any single in-house buyer managing one account can accumulate on their own, which is a genuine advantage separate from raw skill or effort.
